We meet together monthly for 3 hours and the teachers meet in pairs (according to sites) weekly for 3 hours (funded through even start grant). The teachers have also had the opportunity to participate in the EFF field research project, which gives them 2 - 4 additional paid hours weekly to focus on EFF, but also is a lot of additional work. We have a large program and I can't spend the amount of time I would like with the teachers so I have also funded (through the EFF field research project) a specialist to work with staff on EFF. She gets out and observes and assists with coaching and training. When we started using EFF there were no common activities. We made up units that included things from each role. So when the common activities were identified we easily began using them (less work for us). Starting with EFF I told the staff was like jumping off the high dive. We had to just do it! Some of our staff can't swim well and some are afraid of heights, but we all held hands and jumped, and together we've made it to the side of the pool, out of the water, back up the ladder, and jumped again (several times). Each time it is still a little scary, but its getting easier! We support each other and use everyone's strengths. By the way, some folks decided they didn't want to climb the ladder and chose to move on, but no one who jumped ever drowned!
